VMware was managing customer operations at enterprise scale while navigating major portfolio, systems, and organizational change. The work required a common operating model that could connect lifecycle execution, customer health, revenue forecasting, platform operations, and executive governance across regions and business units.
As Senior Manager, Program Management – CX & Revenue Operations, Justin T. Neal designed and ran transformation programs that created common governance, standardized lifecycle practices, stronger customer-risk visibility, and more scalable Customer Success operations.
VMware operated a large SaaS portfolio across multiple regions and business units. Customer operations had to support thousands of enterprise accounts while product lines, systems, and operating structures were changing. That scale made fragmented processes, inconsistent lifecycle practices, and disconnected risk signals increasingly costly.
The challenge was not simply to optimize a Customer Success platform. VMware needed a common operating model that could coordinate large-scale organizational change, standardize lifecycle execution, surface customer and revenue risk earlier, and translate those standards into repeatable frontline workflows.
The work sat at the intersection of process, data, systems, and organizational change. Gainsight, Salesforce, usage data, financial signals, and executive reporting all needed to support one coherent operating model. Standardization had to improve consistency without preventing teams from serving different products, regions, and customer segments.
Enterprise transformation succeeds when governance, lifecycle standards, customer signals, and frontline execution are designed as one operating system.
The transformation was organized into 8 parallel workstreams across 4 global regions, with a master program plan, RAID management, dependencies, escalation paths, and a steering cadence for VP and C-suite stakeholders.
A standardized Success Plan was designed and deployed across 4 business units, creating a more consistent structure for customer objectives, risks, actions, and lifecycle management.
Predictive customer-health and churn segmentation combined usage and lifecycle signals to help teams identify revenue risk earlier. Joint CX-Finance portfolio reviews connected customer health to NRR/GRR forecasting and executive decision-making.
Gainsight, Salesforce, and supporting internal tooling were rationalized and automated. The goal was not simply to add features, but to remove repetitive manual work and create a lower-friction operating environment for Customer Success.
